It’s one thing for a team leader to coach five agents well. Coaching 50 agents to any meaningful degree is humanly impossible for one person.

For one, coaching takes time. Something that’s often in short supply when you’re running a business or managing a team.

And as we’re seeing, the cost of barely-there coaching is being felt across the industry:

  • 87% of real estate agents leave the industry within five years.
  • 40–60% of a team’s lead investment is wasted on inconsistent execution.

Enter 1:1 Coaching by Shilo

Here’s how Shilo CEO Justin Benson explains it:

“For twenty years, coaching a real estate team meant a manager listening to a handful of calls and giving everyone the same pep talk. It didn’t scale, and it was never personal. 1:1 Coaching gives every agent a real coaching session built on how they actually sell—and gives the leader their nights and weekends back. We didn’t build a bot that spits out tips. We built a coach that shows up, remembers you, and holds you to it.”

Shilo shared the following short video to promote the launch:

Here’s exactly what Shilo’s 1:1 Coaching does and how it could help your business.

Why Your Best Agents Are the Only Ones Getting Coached

By coaching, we mean real one-to-one conversations about what the agent is doing and what they need to know to correct their mistakes and do better.

For team leaders who have too many agents to coach without assistance, adding managers to your staff is one possible solution.

But at $80,000 to $120,000 each, a human sales manager is not an option for all teams.

Also, even a great manager hits a wall with 1:10 coaching for 10 to 15 agents (they’re only human). Beyond that, everyone gets a more watered down version whether it fits them or not.

When a team has more than 10 to 15 agents per manager, weekly 1:1 coaching slips to monthly before slipping again to TBD status. And most agents end up with little more than a group huddle and some one-size-fits-all advice.

There’s no diagnostic specific to each one because there’s no system in place that provides it.

How Shilo’s 1:1 Coaching Runs the Session

Shilo’s newest launch could change the face of real estate coaching by taking 1:1 sessions off the team leader’s (or sales manager’s) plate.

As Benson describes it, Shilo’s 1:1 Coaching is built on the agent’s real personality and performance. It pulls DISC insights, strengths, and blind spots from Signals (Shilo’s AI personality assessment tool).

Coaching for a high Dominance agent would look different from coaching for a high Steadiness agent. Because it should.

The agenda for 1:1 Coaching builds itself from real conversations the agent has had, pulling actual call data to identify what’s working and what’s not. No manager prep time required.

Here’s what agents and team leaders can expect from 1:1 Coaching with Shilo:

  • Live, voice-to-voice, 1:1 coaching for each agent (not a form or a chatbot window)
  • Agent summaries generated from each session and commitments carried into the next one (the AI remembers and keeps agents accountable)
  • Summaries the leader/sales manager can review for insights into their agents instead of sitting through fifty-plus meetings.
  • Completion dashboard showing who’s done their 1:1 and who hasn’t
  • Reminders for upcoming 1:1 Coaching sessions.
  • Compatibility with the CRM you already use (Integrates with Follow Up Boss, Sierra Interactive, etc.)

Before its launch, 1:1 Coaching was beta-tested by 200 agents with sessions lasting an average 13 minutes. Every measured dimension of the coaching received scores of 7 or higher out of 10.

What This Means for You and Your Team

The whole point of this new launch isn’t to tell team leaders, “Now, you can replace all your sales managers with AI!”

1:1 Coaching doesn’t replace human sales managers. That’s not what it’s for.

What it does replace is the part of their job that never scaled: the individual weekly 1:1 meetings with every single agent.

With 1:1 AI Coaching in place, time spent on those 1:1 meetings with agents now goes to judgment calls, relationships, and high-stakes conversations that need a human.

This tech enables you to provide real coaching sessions for every agent, not just your top 5-10.

No agent will have to earn the 1:1 coaching that could make the difference between thriving as a real estate agent and leaving the industry with nothing but regrets for the time and money spent trying to make it work.

1:1 Coaching is live now for Shilo customers, and there’s a demo available for new teams interested in joining. Shilo also offers an API-only version for enterprise-level companies needing extreme customization.
